The Smart Way to Upgrade Hero Gear in Kingshot

If you’re playing Kingshot and wondering how to upgrade your hero gear the smart way, this guide is for you.

Step 1: Pick Your Main 3 Heroes

Before doing anything, figure out your main march — basically, the top 3 heroes you use the most in fights. Only your main march matters in most big events like Bear Hunt, Castle Battle, Alliance Championship, Sanctuaries, and All Out. Once you’ve picked your main heroes, reset the gear from all your other heroes.

A lot of players don’t realize that Hero Gear doesn’t count when you join a rally — it only matters when you start a rally. So even if your heroes have gear, it won’t do anything unless you’re the rally leader.

That’s why it’s better to either strip gear from your other heroes and merge it into your main march gear, or just leave it on them and not bother upgrading it.

If you’ve already upgraded the gears on heroes outside your main march, you can reforge those gears to get Enhancement XP and Forgehammers.

You’ll want 3 specific sets of hero gear:

  • 1 Infantry set
  • 1 Archer set
  • 1 Cavalry set

That’s it. Just focus on these three sets.

Step 2: Upgrade Priority Order

Now, when you start getting your Enhancement XP and Forgehammers, here’s exactly how to upgrade your gear. Think of this as your shopping list, in order:

Top Priority (Do These First):

  1. Infantry Health – Focus on the armor and glove
  2. Archer Lethality – Focus on the helmet and boots
  3. Cavalry Lethality – Focus on the helmet and boots

These three are your core. Upgrade them to level 80-100 in XP and level 7-10 in Forgehammers.

After That (Do These Next):

  1. Infantry Lethality – Helmet and boots
  2. Archer Health – Armor and glove
  3. Cavalry Health – Armor and glove

These are still useful, but not as urgent. Just bring them up to level 40-60 in XP and level 4-5 in Forgehammers.

The Summary

  • Don’t waste your upgrades on heroes you barely use.
  • Always double-check which hero gear affects which stat before upgrading, and use the above priority list to decide your upgrades.
  • Focus upgrades based on the role of each hero type. Infantry tanks? Boost their health. Cavalry and Archers deal damage? Boost their lethality.

  1. So question here though … this all seems to talk about ‘for starting a rally’. IE: That only the ‘lead’ characters while starting a ralley matter.

    But what about for all other cases? If you are hunting monsters, or doing your intell missions. Or for that matter doing arena stuff (with 5 heros). In all those cases doesn’t ALL the hero power get added together? And so there is still reason to level up equipment on all of them?

    • Arena and Conquest Battles are a smaller part of the game — most of the focus is on the expedition side, where major battles and events like Castle Battle happen. That said, having three strong gear sets (ideally red gear) is much better than having five weaker ones.

      Red gear also gives stat boosts in the arena, so you’ll still outperform most players who spread their resources too thin by gearing up all heroes but can’t level them properly. By focusing on just your three main heroes, it’s easier to upgrade their gear to high levels, even red, giving you a big advantage.

        • Saul, Jabel, and Zoe make a good team in the early game.
          As you progress and unlock stronger heroes in later generations, you can always transfer their gear to your new main heroes once they’re upgraded enough.

  2. I already have high level Howard and Quinn also guild masters want me to use Howard in garrison or Chenko in rallies. Should I upgrade those two heroes more and what matters in garrison and rally, do they need gear or just upgraded skills? Also yeah, Saul and Zoe aren’t very ascended, but I do want to use them in place of Howard and Quinn also I only have one Mythic gear set.

    • Hero gear doesn’t really matter for joiner heroes. When you join a rally, only the first expedition skill of the hero in your first slot has a chance to be used as an extra rally skill. The other thing joiners contribute is troops, and how many they bring depends on the hero’s level (from XP), not their star level.

      So for a joiner hero like Chenko, your goal should be to get her to 4 stars so you can max her “Stand of Arms” skill—it’s super useful in events like Bear Hunt.

      For rally launching in the early game, use Jabel—that’s the hero you should focus your gear on.

      Hold onto Howard and Quinn until you’ve leveled up Zoe and Saul. Once Zoe and Saul are strong enough, move the gear from Howard and Quinn over to them.

  3. I have Zoe and Marlin with 3 Star/ Tier 0, and Howard and Quinn who are already Maxed Out (5 stars)
    Which one do you think should be used?
    Can Zoe and Marlin replace Howard and Quinn?

  4. Hello again. Thank you for answering my earlier question on governor charm. About Hero gear, in a march, there are 3 heroes, I would assume the gears on all 3 heroes would buff every troop and heroes. For eg gears always buff health and lethality. So if each hero has a full set of gear, that means my troops get health and lethality boosts from all 3 heroes, that is why it is important to have 3 powerful hero gears. When it comes to arena/conquest, does the same buffs from 5 heroes apply to the escorts? So if we are to prepare for arena properly, we need to prepare 5 sets of hero gears for the best result? Thank you.

    • The gear sets of the 3 heroes you send in a march will boost the troops based on the hero gear’s stats. For example, Shroud gear increases Infantry Health, so all infantry units in that march will get the health boost from the Shroud.

      Similarly, In Conquest, hero gears give specific stat boosts that apply to the hero wearing them and their escorts — these boosts don’t affect the other heroes in the lineup.

  5. Would you still recommend buying the gold gears from Arena shop once you have the complete set of gold gears for the 3 main heroes? I’m not sure if I should keep saving up for the gold gears, or buy purple ones and use them for more frequent upgrades of these 3 main sets.

    • So, once you’ve completed 3 hero gear sets, you should start focusing on buying Mithril. You’ll still need to get Mythic Gears once you hit level 100 since Red Gears require Mythic Gears as materials.

  6. Hello, so i mistakenly bought two sets of cavalry gear thinking it would be good for Jabel and chenko since i use them often only to find out chenko doesnt really need gold gears since she is mostly joining. My gold chenko gear also has mastery forging in it, lvl2 for the lethality bonus. Should i reverse the mastery forging or just leave them as is and can i still them for red gears later on?

    • I’d undo the Mastery Forging on that gear and save the hammers for more important pieces. Like you said, you can use that gear later as material for Red Gear.

  7. So following this strategy, does that mean to go full in on infantry armor and gloves until they are lvl 80-100 with 7-10 mastery before even putting a single level on any other gear? Would that be worth is cost-wise or should I try to get other gear up a bit…like level 20-30? Seems like spending the XP to go from like lvl 10-20 on like the archer books instead 90 to 91 on the infantry gloves might be better at least short term. Thoughts?
